Vendor independence is a fiduciary duty
If your advisor is paid by the platform, you do not have an advisor. You have a channel. Boards should treat that as a conflict, not a feature.

Vendor independence is a fiduciary duty
The quiet structure of the AI market is this: the people who 'help you choose' are often paid, directly or through alliances, by the thing they help you choose. Implementation partners have certifications that are really quotas. Analysts have vendor relationships that never appear in the footnote of the recommendation. The conflict is so normal it has stopped looking like one.
For a $400K CAIO search, a board would demand independence. For a $2 million platform decision, many accept a 'preferred partner' with a straight face. That is not sophistication. It is a failure of duty to the people who pay for the result.
Independence is not a personality trait. It is a set of refusals. We do not resell. We do not take implementation kickbacks. We do not maintain a ranked list of 'strategic alliances' that happens to match last quarter's spiffs. When a build partner is required, we introduce more than one, and we say why. If the honest answer is 'keep the stack you have,' that is the recommendation — even when it is boring.
The cost of the alternative is not theoretical. We have walked into rooms where the prior advisor's 'roadmap' was a thinly veiled bill of materials. The organization had spent eighteen months becoming a customer, not an operator. Unwinding that is slower than doing the first year correctly.
Procurement should ask four questions of any AI advisor: Do you sell software? Do you receive compensation from vendors you recommend? Will you put 'we are not the right firm' in writing when it is true? Will the artifacts of the engagement (the score, the roadmap, the risk register) remain ours if we never hire you again? If any answer is soft, you do not have a fiduciary. You have a funnel.
Agentive's answer to all four is yes, no, yes, yes. That is not a slogan. It is the operating constraint of the practice. It is also why we can sit in a boardroom without a product to protect.

Why AI programs fail for unfashionable reasons
The model is rarely the scarce resource. Ownership, data, and change are. Boards keep buying the wrong scarcity.
